"APAC" looks great on a boardroom PowerPoint slide. It gives the illusion of a massive, unified market ready to be closed.
I've seen enough of these expansion decks to know that market does not actually exist.
Australia is not the Philippines. Singapore is not Indonesia. When you treat this massively diverse region as a single target, you just burn through your sales budget with very little to show for it.
The playbook I see everyone run (and why it fails)
Every time a revenue leader is tasked with regional expansion, I see them run the exact same playbook to keep things clean and scalable:
Set up a regional HQ in Singapore or Sydney.
Hire a Regional Sales Director on a $150,000 to $250,000+ package.
Deploy one unified cold email sequence across every country.
Sign up regional channel partners and wait for them to bring in deals.
It is incredibly convenient for headquarters. It is also completely ineffective on the ground.

Waiting for those regional channel partners to proactively bring in deals like...
From your side of the screen, running a single playbook feels like efficiency. But to your buyers, it screams that you do not understand how they actually do business.
Imagine a highly paid rep sitting in Sydney trying to speed up a 9-to-12-month relationship-based deal in Jakarta just to hit a Q3 target. They break every local rule of business etiquette. The prospect stops replying, and you are left paying global hub salaries to capture emerging market revenue.
What is actually happening in your pipeline
When your expansion stalls out here, it is rarely your product. It is a local trust problem.
Your buying group is massive: You are not selling to one champion. APAC buying teams now average 11 distinct stakeholders. If you try to win a deal by talking to just one person, it will fail because 74% of buyer teams run into internal conflict during the decision process.
You are in the wrong channels: An outreach sequence that converts in one city gets ignored in another. Email open rates in Australia and Singapore sit around 22%. But in Indonesia and the Philippines, WhatsApp is how business is done, boasting 98% open rates.
The "Dark Funnel" reality: Buyers do 80% of their research before they ever talk to your sales rep. If you are an unknown foreign vendor without local roots, they view you as a flight risk who might abandon the market when things get tough.
How to fix it right now
You have to stop building "APAC" strategies. You need local authority before you deliver your first pitch, and because overcoming that trust deficit is virtually impossible through aggressive direct sales alone, you have to borrow trust from established local figures.
If you need to fix a stalling regional strategy, make these three practical changes:
1. Map your outreach to local realities
Stop forcing buyers into your preferred channel.
Australia & Singapore: Stick to highly researched email and LinkedIn cadences.
Indonesia & Philippines: Send a professional introductory email, then follow up 24-48 hours later via WhatsApp to politely ask for permission to chat. Once they say yes, run the deal on WhatsApp.
2. Borrow local authority
Instead of dropping $200k on a remote executive, use a fraction of that budget to hire a local industry insider or set up a local advisory board. A respected local advisor can open doors and validate your software in a way a cold email never will.
3. Shift from passive partners to active demand
Do not wait for local resellers to sell your product. They are usually order-takers who fulfill existing demand to minimize their own risk. You must generate the initial pipeline yourself, bring the first few wins to the local partner, and let them handle the implementation. That is how you prove your product works and earn their actual loyalty.
Winning across borders means dropping the one-size-fits-all approach and adapting country by country.
If you have a mandate to grow revenue in this region and want to see how these localized mechanics could apply specifically to your product and target markets, let's map it out together.
